It buys control: your packaging, your inserts, your shipping model, your cost structure. It costs certainty: fulfilment fees are replaced by warehouse overhead and carrier bills, and every operational failure — a late dispatch, a dead tracking number, a cancellation — lands on metrics that judge your account.
The cost structure: overhead replaces fees
FBA charges variable fees per unit, plus storage charges that grow punishing across long periods. MF swaps those for fixed costs — space, labour, packing materials — and carrier rates that vary with weight, zone, and lane. Depending on the product, that trade can be decisive: an oversized, slow-moving item that FBA would squeeze on size tier and storage may be entirely viable shipped from your own unit.
The decision is arithmetic, not sentiment. Build the per-unit margin under both models: retail price minus costs, actual shipping, packaging, referral fee, and allocated overhead. The answer differs by product — which is why the hybrid approach, FBA for some SKUs and MF for others, is the default for experienced operators rather than a compromise.
The risk shift: metrics you cannot ignore
All the metrics that govern stability transfer to you. Valid Tracking Rate must stay above 95% — real, moving tracking on real shipments. Late Shipment Rate must stay below 4%. Order Defect Rate stays under 1%. And pre-fulfilment cancellations must be rare. These are not reporting niceties; breaches suspend merchant-fulfilled privileges and can take the Buy Box with them.
Customer service is also yours now — response times, returns decisions, and the judgement calls that follow. The advantage is that a well-run MF operation produces better margins and a better unboxing experience than FBA can. The exposure is that “well-run” is doing a lot of work in that sentence, and the metrics are unforgiving of the days it is not.
In practice
An MF seller of a large, 15-pound oversized pet bed builds regional shipping templates that restrict long-distance orders which would erode margin, and partners with a 3PL near major logistics hubs to keep carrier costs at $8.50 per unit. On a $45 retail item, the model preserves a 34% net margin — on a product that would have been difficult to make work through standard fulfilment anyway.
