A COE (Centre of Excellence) is a concentrated team of specialists that builds standards, tools, and repeatable processes for one domain — supply chain, advertising, customer experience, compliance — and spreads that capability across the wider organization. Amazon runs internal COEs, and vendors/enterprises increasingly mirror the pattern for their Amazon channel.

What is COE?

A COE (Centre of Excellence) is a concentrated team of specialists that builds standards, tools, and repeatable processes for one domain — supply chain, advertising, customer experience, compliance — and spreads that capability across the wider organization. Amazon runs internal COEs, and vendors/enterprises increasingly mirror the pattern for their Amazon channel.

The idea: instead of every team reinventing PPC practice or inventory planning badly, one accountable group owns the playbook, the benchmarks, and the training — and the whole organization levels up. It’s the corporate version of “write it down once, do it right everywhere.”

What a COE actually contains

The anatomy of a working centre of excellence: a documented playbook (the standard way this domain is run — campaign structures, forecasting methods, compliance checklists), owned benchmarks and reporting (the numbers the domain is judged by, visible to everyone), enablement (training and certification for the teams that execute), and a feedback loop (what field teams learn flows back into the playbook). Without those four, a “COE” is just a renamed team with a nicer title and the same old chaos.

The pattern scaled down for growing brands

You don’t need an enterprise org to run the pattern. A $2M brand’s “advertising COE” can be one operator, a written campaign architecture, a monthly benchmark review, and a rule that nothing new launches outside the standard. The failure mode at small scale is the founder-as-COE: all the knowledge lives in one head, every decision routes through one person, and the channel’s capability stops growing the day that person gets busy. The upgrade is always the same: write the playbook, name the benchmarks, teach the team.

In practice

A brand formalizes a two-person advertising COE: one documented campaign architecture, a benchmark dashboard (TACoS by product line, quarterly), and a monthly enablement hour with the wider team. Six months later, new launches follow the standard without founder review, error rates on campaign setup fall to near zero, and the channel’s performance no longer dips when the lead operator takes a holiday. Capability, institutionalized.

⚠️ Watch out. A company announces a COE, moves three people under the title, and changes nothing else — no playbook, no benchmarks, no enablement. Eighteen months later it’s a cost center with a plaque. The centre isn’t the people; it’s the artifacts they produce and spread.
